The Thinking Company Executive Diagnostic
Understand what your company is building with AI
Leadership needs a shared view of the real use of AI and agents, the value they generate and the capabilities worth developing. The Executive Diagnostic turns that need into an assessment of the method's three trajectories and a Living Agentic Roadmap.
What leadership gets
The diagnostic shows how far people, teams and processes have advanced with agents; which controls support their actions; and how much knowledge, judgement and learning the company is retaining.
It also identifies imbalances. It may reveal, for example, agents used by several departments without common evaluation rules, or well-documented expert knowledge that does not yet reach decision-makers. The result guides priorities for investment, governance and capability development.
The ten dimensions
The assessment examines ten dimensions connected to specific company decisions:
- 01Leadership awareness — How the organisation understands and leads this transformation.
- 02Real use of AI and agents — Where they are used and to what extent.
- 03Critical cognitive capabilities — Which knowledge and decisions sustain the company's advantage.
- 04Collective learning — How experience is shared and reused.
- 05Agentic processes — Which work is being redesigned and with what result.
- 06Differential agents — Which agents provide a capability that matters to the company.
- 07Governance and verification — Who is accountable, what limits exist and how results are checked.
- 08Memory and Cognitive Capital — What learning remains available and governed.
- 09Sovereignty and dependence — Which third parties critical capabilities depend on.
- 10Impact — What changes for clients, professionals and shareholders.
Methodology and duration
The work starts with the decisions, processes and capabilities that matter to the company. From interviews and selected evidence, a profile of the three trajectories is built and the next reasonable moves are identified.
The compact version focuses on leadership and key information. The extended version covers more functional areas and goes deeper into processes, agents and dependencies. The indicative duration of the current offer is two to three weeks, depending on the agreed scope.
Counterparts
The diagnostic requires an executive sponsor who facilitates access to the right people and takes part in interpreting the results. Depending on the scope, leaders from business, operations, people, finance, technology, data, risk and customer service may take part.
The three deliverables
Executive Diagnostic Report and Agentic Roadmap. Explains the company's profile, the main findings, critical capabilities, risks and the decisions that follow from the assessment.
Cognitive Maturity Map. Makes visible the ten dimensions and the relative position of agentic capability, governance and proprietary enterprise intelligence.
Living Agentic Roadmap. Orders priorities, decisions and dependencies for the next stage of evolution. Its horizons are reviewed as the company gathers new evidence and obtains results.
Scope of the diagnostic
The diagnostic provides criteria for deciding on a later implementation. Agent development, system integrations and specialised regulatory or technical reviews require a specific scope when they are needed.
A clear decision at the end
At the end, leadership will have a shared reading of its situation and of the capabilities it should build or protect first. It will know where the advance of agents calls for more governance, which knowledge is worth preserving and which initiatives can create value for clients, professionals and the company.
