START · Executive Diagnostic
Establishes the company's starting point. It assesses the three trajectories, identifies critical capabilities and imbalances, and proposes a Living Agentic Roadmap to guide the next decisions.
AI already helps many people work faster. The Thinking Company helps leadership decide which capabilities the company should build with agents, how to govern them and how to retain the knowledge they produce.
What should your company be able to do better three years from now?

According to McKinsey, 88% of the participants in its 2025 study said their organisation regularly used AI in at least one function. Among the organisations already using it, 7% said they had fully deployed it and integrated it across the enterprise.
BCG found that 5% of the more than 1,250 companies in its study were achieving value from AI at scale, while 60% reported scarce material gains. McKinsey and BCG study different samples and outcomes; from different angles, their figures describe the distance between adopting AI and turning it into an enterprise capability.
In your own company, professionals who already use assistants may coexist with teams that build agents, processes that incorporate automations and suppliers that add AI to their products. Leadership needs to understand which decisions are changing, which results are improving and what capability stays inside the organisation after each initiative.
A commercial proposal prepared with AI can save hours. It can also help build a shared capability if the company retains the pricing criteria, the experts' corrections, the reasons behind the decision and the result obtained with the client. The next proposal then starts with more knowledge than the last.
PwC estimates that, in its 2026 study, 20% of organisations capture 74% of the economic value attributed to AI. Its findings point to the importance of redesigning work, pursuing growth opportunities and sustaining the transformation with data, governance and trust. The figure corresponds to PwC's sample and methodology.
The Thinking Company turns that opportunity into a leadership question: which decisions, processes and ways of learning deserve to become the company's own capabilities?
Morgan Stanley has connected internal knowledge, quality evaluations and assistants for its financial advisors. According to the case published by OpenAI, more than 98% of advisor teams use their assistant. Professionals review the results before applying them to their work with clients. This is an adoption figure reported in a case study by the company and its supplier, not a measure of profitability.
Walmart describes specialised agents that take part in commercial tasks, customer service and the shopping experience. The company combines its data with tools designed for specific jobs and defines where human oversight belongs. Its experience shows why agent design must start from the process and from the people accountable for it.
An agent can consult information, use tools, coordinate with other agents and act on systems. As its capabilities expand, so do the consequences of a wrong criterion, an excessive permission or a decision that cannot be reconstructed.
In a Deloitte survey of more than 500 business and technology leaders in the United States, 5% considered their processes very well prepared for agents and 15% said they had scaled coordinated multi-agent systems across functions. 70% reported difficulties in trusting and governing agents. These are perceptions and situations declared by the participants, not a universal measure of business readiness.
That is why every step forward needs a purpose, an accountable owner, limits of action, verification proportionate to the risk, traceability and the capacity for human intervention. The knowledge that feeds agents also needs criteria for currency, quality and access.
Principle of the method: an agent's autonomy must remain within the company's capacity to understand it, verify it, govern it and stop it.
| Trayectoria | What it builds |
|---|---|
| Agentic capability | People with agents → Teams with agents → Agentic processes → Multi-agent system. |
| Agentic governance | Accountability → Limits → Verification → Traceability → Governed autonomy → Audit and retirement. |
| Proprietary enterprise intelligence | Knowledge → Memory → Criteria and rules → Evaluations → Cognitive Capital → Cognitive sovereignty. |
Agentic capability makes it possible to do more. Governance determines how the company answers for what is done. Proprietary intelligence ensures that useful experience stays and improves the next action. The three trajectories begin with the first uses of AI and gain depth as impact and autonomy grow.
The goal is an organisation that understands its reality better, decides with better criteria, learns from results and acts with greater precision for its clients.

Supports the evolution of the roadmap and reviews the progress, results and risks that emerge as it is applied. Its scope is defined for each company.

Executive Blueprints turn specific aspects of The Thinking Company into short documents for leadership teams. Each one helps to understand a decision, examine the company's situation and define a next step.
Cómo convertir capacidades especializadas de IA en sistemas de trabajo coordinados.
Cómo convertir la formación en adopción, agentes útiles y capacidad empresarial.
De la actividad visible al valor empresarial demostrable.
A company coordinates knowledge held by people, clients, processes, systems and suppliers. Part of that knowledge is documented. Another part appears when a professional resolves an exception, interprets a difficult situation or corrects a decision.
Agentic AI makes it possible to extend that working capacity. The Thinking Company method establishes how to connect agents and people with reliable knowledge, rules, memory, verification and governance. In this way, useful experience can move from an isolated action to a capability that other teams use and improve.
Roche offers an example in research: the company describes how it connects biological and chemical experiments with its AI models in its Lab-in-the-Loop system. The results of experimentation help its scientists test new hypotheses. Its publication describes the system and its goals; that source does not give a figure for the return achieved.
The next step depends on your clients, your critical processes, the knowledge you need to preserve and the degree of autonomy you can govern. The Executive Diagnostic turns those questions into a profile of your situation and priorities for action.
